Remediation of a Failing Patient-Facing Data Registry Project

Description:

When this project was handed over to our team, it became obvious that it had been mismanaged and caused a great deal of frustration for the client. At the point where we took over the project management responsibilities, it was not clear to anyone, including the client, what the status of the deliverables was, what milestones had been accomplished, and what the next steps were. After the project was transferred to us, we initiated a current state assessment, identifying what requirements had been resolved and delivered and what work remained. A formal change request was negotiated and agreed upon that formalized the understanding of the status of the deliverables and simplified the milestone schedule.


My role: Project/Program Manager

Tasks accomplished:

  1. Conducted the assessment of the current state of the project

  2. Prepared and conducted executive-level meetings aimed to set up a common alignment on the current state of the project and the status of the deliverables

  3. Reviewed available reports and documentation

  4. Established a communication cadence with the client

  5. Reconciled issues with the project finances and invoicing

  6. Established project status update reporting process

  7. Reconciled the project requirements as stated in the SOW with the actual deliverables. Any discrepancies were added to the backlog list that we committed to delivering before the end of the project

  8. Instituted Change Management process to handle additional new requirements coming from the client

  9. Supported the client in preparation of the official launch of the registry

  10. Facilitated the project closure and the client sign-off

Outcome:

Despite ongoing challenges and the confusion that the client had been experiencing before the project was transitioned to me, we managed to close any outstanding deliverables and established a clear roadmap for completion by the deadline desired by the client. A formal presentation for the client's leadership was arranged where the status of the project was clarified, and the next steps approved. The quick resolution of ongoing issues allowed for swift remediation and client retention. The client expressed their satisfaction with the way our team handled the issues and was very happy with the outcome.
